The Strategic Mistake: Confusing Coding with Engineering

You face a strategic interpretation problem: AI is changing coding faster than most organizations can understand what software engineering actually includes.

Dario Amodei says coding is going away first, then all of software engineering. Grady Booch responds that this misunderstands software engineering. Both statements matter, but not because CEOs and CTOs need to pick a personality to trust. They matter because the wrong interpretation can drive the wrong strategy.

Amodei sees the automation frontier. AI can already generate code, explain code, refactor code, write tests, and accelerate construction work. Booch sees the engineering discipline. Software engineering is not just writing symbols into files; it is the managed discovery, validation, and application of knowledge needed to produce reliable software.

That distinction is not academic. If you define software engineering as coding, then AI looks like a replacement engine. If you define software engineering as a knowledge-management discipline, then AI looks different: it can replace parts of construction, amplify knowledge discovery, and augment engineering work, but it cannot own intent, trade-offs, accountability, or final decisions.

The danger is compression. Leaders may compress requirements, architecture, design, testing, review, risk management, maintenance, and decision-making into the visible act of code production. Once that happens, AI strategy becomes a code-volume strategy. The organization may produce more software-shaped output while weakening the engineering capability that makes software useful, safe, maintainable, and aligned with business goals.

Coding is part of software engineering; it is not the whole system.

Faster Code Can Still Weaken the Business

If CEOs and CTOs confuse code generation with software engineering capability, they will make bad investment, workforce, and governance decisions.

The first impact is strategic misallocation. Leaders may overinvest in tools that generate more code while underinvesting in the knowledge assets that make code correct: clear requirements, architecture records, test suites, standards, review practices, decision logs, and feedback loops. That creates an attractive dashboard story - more output, faster commits, more automation, but it does not prove the organization is better at engineering.

The second impact is organizational drift. If AI is treated mainly as a replacement for developers, leaders may remove or devalue the very people who hold product intent, system context, customer knowledge, architectural memory, and risk judgment. Those are not typing skills. They are decision-making skills embedded in people, teams, and organizational routines.

The third impact is the hidden cost. Faster construction can increase rework if the system around it is weak. AI can produce code before the organization has resolved what should be built, why it matters, how it fits the architecture, what risks it creates, and how success will be verified. In that case, speed moves the bottleneck downstream into review, testing, integration, security, operations, and customer support.

This is how vendor hype turns into operating risk. The company appears to move faster while its engineering system becomes less coherent. The board hears “AI productivity,” but teams experience more correction loops, more local variation, and more uncertainty about who is accountable for decisions.

Faster code is not the same as stronger engineering.

Build AI Around Knowledge, Constraints, and Decisions

You must treat AI adoption in software engineering as a three-phase operating model, not a tool rollout.

Phase 1: Decompose the work. Start by separating software engineering into work AI can replace, work AI can amplify, work AI can augment, and decisions humans must still own. AI can replace parts of construction, such as generating boilerplate, translating patterns, writing routine tests, and producing first drafts of code. It can amplify knowledge work by searching, summarizing, explaining, comparing options, and surfacing missing context. It can augment engineering judgment by helping with design reviews, risk analysis, test coverage, and architectural trade-offs. But humans still define intent, choose trade-offs, approve risk, and remain accountable for outcomes.

Phase 2: Build the engineering knowledge system. Once the work is decomposed, give AI access to the knowledge it needs to operate safely. That means clear requirements, architecture records, design constraints, coding standards, test suites, decision logs, security policies, and review gates. Without this system, AI does not become an engineer. It becomes a fast generator operating inside a weak context.

Phase 3: Measure engineering outcomes. Do not measure AI success by lines of code, number of prompts, commits, or local productivity anecdotes. Measure whether AI reduces rework, improves reliability, shortens feedback loops, strengthens maintainability, and improves the organization’s ability to discover and apply knowledge. The real question is not whether AI produced more code. The real question is whether the engineering system became more capable.

First decompose the work, then strengthen the knowledge system, then measure the operating result.

AI Will Expose Whether You Have an Engineering System

You now face a choice between building a realistic AI operating model and automating coding while weakening software engineering capability.

If you act now, AI becomes part of a governed engineering system. It replaces repeatable construction work, amplifies knowledge discovery, and augments technical judgment inside human-defined constraints. Leaders make clearer investment decisions because they know which work is being automated, which work is being accelerated, and which decisions remain human-owned.

This path has an execution cost. You must map the work, expose weak knowledge assets, strengthen specifications, improve tests, clarify architecture, and define approval gates. That effort may feel slower than simply buying tools and telling teams to “use AI more.” But it creates a system where AI works with the organization’s intent rather than guessing around it.

If you do nothing, the organization will still adopt AI, but adoption will follow the easiest path: more code, faster. That creates the illusion of progress while pushing unresolved knowledge gaps downstream. Requirements remain vague, design trade-offs remain hidden, architecture drifts, reviews become overloaded, and accountability becomes blurred.

The long-term consequence is not that AI fails. The long-term consequence is that AI succeeds at the wrong layer. It accelerates construction while the organization loses control over the engineering discipline that makes construction valuable.

AI can scale execution, but only leaders can protect engineering capability.
